The model, the maths and the price
Scalable Agency Business Models
Most agencies did not choose their business model on purpose. They are paid per project, set prices by feel, and can only grow as fast as they can hire. This bootcamp session on scalable agency business models helps you choose your model on purpose. In three live hours it covers the six revenue models and the collaboration models that grow delivery without growing payroll. It also covers the Golden Math, which bases your price on your real costs, and packaging that sells it. The session is for digital marketing and software development agencies.

Why working harder stops working
Session Overview
This session shows you how to choose the business model your agency runs on. Most agencies do not choose their model. They fall into it. The first client paid per project, so every client after that does too, and every month starts again from zero. The price was set by what felt reasonable at the time. When the work grows, the only answer anyone knows is another hire, and the margin drops with it.
The session is built on two of the program’s named frameworks. The first is the six revenue models, which help you match your model to the stage your agency is at now, not the stage it started in. The second is the Golden Math, the costing model most owners have never worked out for their own agency. With it, you quote from the lowest price you can charge and still make money, not from a feeling.
The session also covers the collaboration models that grow delivery without growing payroll: staffing and collaboration models, the delivery centre model, joint ventures and white label. It ends with idle time, packaging your services, and the US agency pricing data that shows what a buyer abroad expects to pay.
The examples come from agencies that were paid by four of these models in turn, and from what each one cost. The section on who teaches the session names them.

If you still sell one project at a time, you compete with agencies that have already moved to retainers. This session shows which model fits your stage.
Here is how the three hours get you there.
The three hours, in the order they run
Full Agenda, Hour By Hour
The session runs in four parts, and each part builds on the one before. Choose a step to see what it covers and the problem it answers.
Opening
The six revenue models
What it covers
- The six revenue models
- Which model fits which stage
- Retainers in place of projects
The problem it answers
You keep one model long after it stops fitting, so every month starts again from zero.
Then
Growing without the payroll
What it covers
- Staffing and collaboration models
- The delivery centre model
- Joint ventures and white label
The problem it answers
You can only take on as much work as your team can do, and hiring is the only way you know to grow.
Then
The Golden Math
What it covers
- The Golden Math
- Your real hourly cost
- Idle time
The problem it answers
You guess your prices because you do not know what an hour of your team really costs.
To close
Packaging and price
What it covers
- Packaging your services
- US agency pricing data
- A price based on your real costs
The problem it answers
Different clients pay different rates for the same work, and you cannot explain any of them.
What you keep after the session
Tools And Resources Handed Out
When the three hours end, this is what you keep.
- The slide contentThe session’s slides, to work from when you run the numbers for your own agency.
- The recordingFor up to two partners from your agency, so a co-founder can sit the session after you.
- The resource pack and templatesHanded out with the session, alongside the recording and the slides.
- A Q&A thread for this topicIn Basecamp, the members’ online workspace, where the people who set the work answer questions between sessions.
The work after the session
Live Implementation And Homework
The session uses your own numbers. In the week after it, you decide your new model and your new price. The homework is small on purpose: one assignment, not a long worksheet.
- 1
Apply it to your own numbers
A small assignment after the session, done with your own agency’s costs, not an example.
- 2
Post it to the topic thread
Questions go to this session’s Q&A thread, where the coaches and the cohort answer.
- 3
Bring it to the next step
Staff augmentation and closing high ticket clients have sessions of their own, and both build on the model you choose here.
What we ask of you
- Turn up live: attendance is the first thing the programme measures.
- Put each session into practice before the next one.
- Ask in the thread, and help the others.

Who Teaches This Session
Scalable Agency Business Models is taught by experienced trainers including Hamid Mahmood, Asim Naeem and Umair Amjad.
Hamid has been paid by four of these models, in this order. At HTML Pro it was fixed price projects, and a new sale was needed every month. At Shopify Pro it was monthly retainers, where predictable revenue started. At Software Pro it was dedicated development and BPO teams, then a partner model. Then came co-owned centres: a US client owns the operation, and this side runs HR, infrastructure and admin.

Questions about this session
FAQs
What is the Golden Math?
It is the program’s costing model. It answers a question most owners have never answered for their own agency: what an hour of their team actually costs. The session works it through live with your own numbers, so you leave knowing the lowest price you can charge and still make money. The method itself is taught in the three hours, so it is not printed here.
Will you tell me what to charge?
No, you set the price yourself, and the session gives you what you need to do it. You get your own costs through the Golden Math, packaging that a buyer can compare, and US agency pricing data that shows what a buyer abroad expects. That pricing data is market data, not our rate card, and the decision stays with you.
Is a joint venture or white label right for my agency?
It depends on your agency’s stage, and the session helps you decide. Staffing and collaboration models, the delivery centre model, joint ventures and white label each solve a different capacity problem. The session shows which one fits where, so you do not hire more staff when a partner could have taken the work.
How does this session connect to staff augmentation?
Staff augmentation is one of the ways an agency grows past its own headcount, and it has its own session, Staff Augmentation Methods. This session helps you decide whether it is the right model for you, compared with the other models. That session covers how to run it.
