Finance And Profitability Coaching

This is finance coaching for digital marketing and software development agencies. Most owners can say what they charge for an hour. Far fewer can say what that hour costs them to deliver, so raising prices feels like a risk. Western agencies charge more for the same work. That gap is not about skill, and you can close it by working out your own numbers.

Overview

What Agency Finance And Profitability Coaching Covers

Finance coaching here covers pricing, cash flow, costs, your financial statements and what you do with profit. It is not bookkeeping, and it is not a spreadsheet handed over at the end. It follows your money through the agency: what you charge, whether the client pays, and what delivery costs you. Then it looks at what your statements show and what you do with the profit. The areas below are listed in that order, which is also the order of a profit and loss statement.

Finance comes up in every quarter of the mastermind year, from the first to the fourth. Many topics come back later in the year. Cash flow, pricing, recurring revenue, the statements and the expense dashboards are each looked at again once your numbers have changed.

This is why the track runs for a year and not a single session. Pricing you set early in the year is often wrong by the end of it. By then your ICP is narrower, you know your delivery cost and you have retainer clients to protect. The programme comes back to pricing with your own numbers, instead of teaching it once and moving on.

You cannot settle pricing in an afternoon and be finished with it.

The organising idea behind this track

The problems

The Problems It Solves In A Digital Agency

Every one of these is a question about your own agency. If you can answer it today, that area is already working. If you cannot, the answer is somewhere in the index below.

  • 01

What does an hour of your delivery actually cost you?

Until you know that number, every quote is a guess. The programme teaches a costing model for it called the Golden Math. You leave knowing the lowest price you can charge and still make money.

  • 02

Which of your services still makes money once you load it fully?

Most agencies have at least one service that does not, and it is often the one that wins the most work. The departmental cost against profitability area shows you which one it is.

  • 03

Why does one client pay more than another for the same work?

If the real reason is when each client signed, your rates come from old negotiations, not from a price list. The fix is one rate for everyone that you explain openly and can defend.

  • 04

How long could the agency run if invoicing stopped tomorrow?

Founders avoid this question the longest, yet it is quick to answer once a cash flow forecast exists. That is why cash flow comes back more than once in the mastermind year.

  • 05

What did you spend last month that bought you nothing?

There is always some. Finding it once helps, but a dashboard that stops it coming back helps more. The expense work here ends with a dashboard you keep checking, not a one time cleanup.

  • 06

How much of this year’s profit should go back into the business?

If you wait until growth feels affordable, the waiting costs you growth. Reinvestment is coached as a decision with a number attached at each revenue stage, not as a feeling about risk.

The areas below answer those questions.

The full index

Sub Areas We Coach (Full Index)

Every area, in the order money moves through an agency. Each group asks a different question about the same money.

Every area below is coached live inside the mastermind.

01What you charge

Your price comes first, because every other number in this index depends on it.

  • 01.1

    Agency Pricing Strategy

Pricing on value and capacity instead of hourly guesswork, and how to raise prices without losing accounts.

  • 01.2

    Pricing Transparency And Rate Cards

One rate card for everyone, and why different rates for different clients eventually breaks trust.

  • 01.3

    Service And Package Design

Building packages from your finalized ICP so buying is a simple choice.

  • 01.4

    MRR And Retainer Models

Converting projects into recurring revenue, and the retainer terms that hold.

02Whether it actually arrives

An invoice is not money in the bank until the client pays it.

  • 02.1

    Client Payment Terms And Collections

Deposits, milestones, late fees and the escalation path for a slow payer.

  • 02.2

    Agency Cash Flow Management

Forecasting, collections, payment terms and the runway math founders avoid.

  • 02.3

    International Payments And Banking

Getting paid from US, UK, UAE and EU clients into Pakistan without losing margin to fees.

  • 02.4

Tax And Compliance For Pakistani Agencies

Export of services registration, filing obligations and staying compliant while billing abroad.

03What it costs to deliver

Most owners can quote their rate but not their margin.

  • 03.1

    Departmental Cost Versus Profitability

Which departments and services actually make money once you load them fully.

  • 03.2

    Expense Optimization And Dashboards

Finding the spend that buys nothing, with a dashboard that keeps it out.

  • 03.3

    Financial KPIs For Agencies

Gross margin, utilization, revenue per head, CAC and LTV, with target ranges.

04What the books say

The statements that show how the business is doing in numbers, not opinions.

  • 04.1

Profit And Loss And Balance Sheet Setup

Getting real financial statements in place, monthly, with someone accountable for them.

  • 04.2

    Financial Dashboards For Founders

The one page a founder should be looking at every Monday.

05What you do with what is left

Decide on purpose what happens to your profit, or it gets decided for you by default.

  • 05.1

    Agency Budgeting And Forecasting

An annual plan with quarterly targets that survives contact with reality.

  • 05.2

    Reinvestment Strategy

How much profit to put back into sales, delivery and brand at each revenue stage.

  • 05.3

Cost Benefit Analysis For Agency Decisions

A model for hires, tools, offices and market entries before you commit to any of them.

  • 05.4

    Partner And Leadership Compensation

Structuring partner comp and equity so growth does not create resentment.

Here is how the coaching is delivered.

Delivery

How Coaching Is Delivered: Mastermind vs Bootcamp

This track is delivered across the whole mastermind year, not in a single sitting. The roadmap below shows why: the same questions come back as the agency changes.

The mastermind

The whole track, revisited as the numbers move

Finance topics run from the first quarter to the fourth, and every topic carries a deliverable you finish before the next one. There is a live session every Friday, 3:30 to 5:00 PM Pakistan time, and one to one coaching with a subject matter expert, booked when you need it. Around them sit the monthly roundtable, a retreat every three months and daily access on Basecamp, the members’ online workspace.

The bootcamp

Scalable Business Models, the session that carries the pricing work

Three hours live, in person in Lahore and online at the same time. It is where the six revenue models and the Golden Math are taught, which is the costing work most of this track is built on. The workbook files the session under systems, so it covers the delivery side as well.

No year long commitment

The named frameworks in this track

Both are taught in that session and covered again across the year. Here we name them and say what they are for. The method itself is taught only to people in the program.

  • The Golden Math

Pricing is guesswork because true cost is unknown.

Quote from the lowest price you can defend, not from a guess.

  • The six revenue models

Agencies keep using one business model long after it stops fitting.

Pick the model that fits the stage your agency is at now.

The book

Book Chapters That Back This

The mastermind year follows the book chapter by chapter. These chapters belong to this track, and the year places them far apart on purpose.

  • Legacy LeadershipSecond quarter

    Invest Money To Grow

You wait until growth is affordable, and the waiting is the cost.

You spend on purpose, not out of fear.

  • Quantum ScalingFourth quarter

    Pricing Transparency, No Different Rates

Different clients pay different rates for the same work and none of it is defensible.

One rate, explained openly, that you can hold in a negotiation.

Who it fits

Who This Is For: Agency Owners, Freelancers, C Level

Three kinds of people come to this page, all of them running or building an agency. Each of them is missing a different number.

  • 01

    Agency owners

Why has this stopped growing, and is it me?

Revenue goes up but the bank balance does not, and the cause is usually margin, not sales. The first number to find is what a delivered hour costs you. Almost nothing else here works until you have it.

  • 02

    Freelancers

How do I turn skill into a business?

You price against what other freelancers charge, because that is the only benchmark you can see. Here you work out your lowest price from your own costs instead. That number lets you stop competing on the market rate.

  • 03

    C level and senior professionals

What do I not know that I do not know?

You have read a P&L before and possibly owned one. What is new is billing internationally from Pakistan, where getting paid, staying compliant and keeping the margin through the transfer are three separate problems.

Here is what members said after doing this work.

FAQs

FAQs

Do I need an accountant before this is useful?

No, and most members start without proper statements in place. Setting up a monthly P&L and balance sheet, with someone accountable for them, is one of the areas we coach. What you do need is access to your own numbers, however messy they are now.

Is there a bootcamp session for this?

The closest one is Scalable Business Models, where the six revenue models and the Golden Math are taught. You can buy it on its own, from $125. The rest of this track runs across the mastermind year, because the same questions come back as the agency changes.

Will you tell me what to charge?

No, we will not hand you a rate. A rate built on someone else’s numbers stops working the first time a client pushes back. The programme teaches a costing model called the Golden Math. You leave with a lowest price worked out from your own costs, and that is a price you can defend in a negotiation.

Who teaches the finance topics?

The mastermind is taught by experienced trainers including Hamid Mahmood, Asim Naeem and Umair Amjad. There is a live session every Friday, 3:30 to 5:00 PM Pakistan time, and one to one coaching with a subject matter expert, booked when you need it.

We bill US and UK clients from Pakistan. Is that covered specifically?

Yes, and it is coached as a topic of its own. International payments and banking covers getting paid from the US, UK, UAE and EU without losing margin to fees. Tax and compliance covers export of services registration and filing while you bill abroad.

Why does the roadmap keep returning to cash flow?

Because it is the number that changes most and matters most. It is reviewed and followed up in the second quarter and again in the fourth. Pricing, recurring revenue and the statements also come back later in the year for the same reason.

Can my finance person attend instead of me?

Yes, for the statements, the dashboards and the compliance work, and that works well. Pricing, packaging and reinvestment are founder decisions, because each one sets the direction of the agency. Members often send a finance lead to the reporting topics and attend the pricing topics themselves.

What changes first?

Usually your lowest price is the first thing to change. Once you know what an hour costs, quoting gets easier, and that shows within weeks. Margin work takes longer and is worth more. We do not put a figure or a date on it, because the result depends on what you implement between sessions.
