Build a sales operation inside your agency

Program Overview

Tier 6 helps you build a sales operation that can work without the owner handling every enquiry, call and negotiation. You may currently manage all of those tasks while also delivering the work you win. Changing your calendar alone will not give the agency a team and process that can take them over.

You may already know how to write outreach or close a sale, but lack the time to build the operation around it. More teaching on those subjects may not address that need. This engagement provides work on the business with you, so the agency can find and win clients without depending on your availability.

Tier 6 is one to one business development consulting on a six month contract, at $1,500 a month. The scope starts with SWOT analysis and resource allocation, then covers setting up the sales team, process and training. It also covers outreach, negotiation and closing, followed by KPI analysis and performance management. The scope is agreed in writing before the work starts.

The work focuses on one agency and its own figures throughout the engagement. You build the team, process and measurement inside your business with support from subject matter experts. The aim is a sales operation that continues after the contract ends. Its lasting use in the agency is how you judge the result.

What changes

How the sales operation changes

  • Before: Every lead and every call goes through you

After: Selling has an owner other than you, in a defined role

  • Before: Outreach happens in the weeks you have time

After: Validated data, and outreach that runs whether you are busy or not

  • Before: Deals close only when you take part

After: A team that negotiates and closes, and grows the clients you already have

  • Before: You cannot forecast the next month’s results

After: KPIs and performance management that help you understand likely results

You build each part inside your agency during the engagement. The team, process and measurement remain available to the business after the contract ends.

When the owner still handles every sale

Who It Is For

Tier 6 is for digital marketing and software development agencies whose owners still handle the work of finding and winning clients. The situations below describe common problems and the parts of the sales operation that may need attention.

  1. I do not have time to do sales properly

Sales may have no responsible person other than you and no process the team can follow without you. When you are busy, outreach and follow up stop. Giving that work a defined role and process addresses why time is always short.

  2. I hired a salesperson and it did not work

The hire may have started without a defined role, process, training or way to measure performance. Replacing the person without addressing those issues can repeat the same problem. The work needs a clear structure around the person doing it.

  3. My team is not busy enough and I cannot afford more

Too few clients and an unsuitable staffing plan can produce similar problems, but need different responses. Choosing the wrong response can cost a quarter of progress. The scope starts with SWOT analysis and resource allocation to review the agency before working on outreach.

  4. We are busy and I still cannot forecast anything

The agency needs KPIs and performance management to understand results and plan what comes next. Looking only at past work makes it difficult to forecast revenue or decide when to hire. Measurement gives those decisions a clearer basis.

If you want teaching on how to find clients and manage sales, consider Tier 2 at $999 for the full bootcamp sequence. It is the lower-priced option for learning those subjects.

The work covered by the contract

What You Get, Stage By Stage

The written scope covers reviewing your agency, building the sales team and outreach, closing work and measuring performance. Each group below lists the work and what it helps the business do. The groups follow the scope’s order, without assigning stages to dates.

Agree the scope in writing before the contract work starts. Both sides can then use it to check progress during the engagement. It sets out the work to be done, so you can compare what is happening with what was agreed.

  1. Diagnose

Review the agency’s current position and identify what needs attention before building the sales operation.

    • SWOT analysis
    • Devising strategies
    • Resource allocation
    • Roles definition

What this helps your agency do: Use the agency’s SWOT analysis to guide strategy, plan how people and money are allocated, and define the sales roles.

  2. Build the team

Define who sells, the process they follow and the training they need.

    • Setting up the sales team
    • Setting up the sales process
    • Sales training
    • Staff augmentation

What this helps your agency do: Put a sales team in place with a process and training, including staff augmentation as part of the agency’s sales work.

  3. Build the pipeline

Develop the data and outreach channels the sales team uses to start conversations with buyers.

    • Data extraction and validation
    • Cold outreach on social platforms
    • LinkedIn messaging
    • Cold calls
    • Customised emails

What this helps your agency do: Use validated data for outreach on social platforms, LinkedIn, the phone and email.

  4. Convert and grow

Turn buyer conversations into signed work and develop further business with existing clients.

    • Negotiation
    • Closing
    • Cross selling
    • Upselling

What this helps your agency do: Enable the team to negotiate and close without waiting for you, and develop further work with clients you already have.

  5. Measure performance

Check results and keep managing the sales operation after the contract ends.

    • KPI analysis
    • Performance management

What this helps your agency do: Review KPIs inside the agency and use performance management to keep the team working towards them after the contract ends.

The scope also sets out dedicated hours each week. The next section explains the time and participation needed to use them.

Time and participation across the contract

Delivery Format And Time Commitment

Plan for two to three dedicated hours a week, one to one, throughout the six month contract. You also need time to complete the agreed work inside your agency between those hours.

  1. Dedicated hours, weekly, one to one

Use the recurring hours for individual work on your agency. They support the agreed scope and are arranged separately from cohort teaching.

  2. The work happens between the hours

Use the hours to agree what to build, review progress and correct problems. Someone in your agency needs to put that work into practice between discussions.

  3. Six months, because the last part needs time

Hiring a team and writing a process are only part of the work. Assessing whether they work takes a quarter of reviewing results. KPI analysis and performance management therefore follow the work of setting up the sales operation.

  4. Take part throughout the engagement

You help build the sales operation inside your agency, so the business can keep using it after the contract ends. The engagement does not include selling on your behalf.

A decision maker with authority to change how the agency sells needs to attend every week for six months. Their participation lets the agency act on the agreed work. Confirm that availability before signing, so the engagement can lead to changes in the business.

How a term starts

Enrollment, Contract And Onboarding

Start with a conversation about your agency, then agree the scope, weekly hours and six month contract in writing. Review the terms before paying so both sides understand the work.

  1. 01

    A conversation before anything else

Discuss what the agency sells, who handles sales and what you have already tried. Include the cost of any unsuccessful hire so we understand what the scope needs to prioritise.

  2. 02

The scope and the contract, in writing

We agree the scope priorities, arrangements for the weekly hours, the contract term and the price. Read the terms before paying and ask about anything that is unclear.

  3. 03

    It starts with the diagnosis

Begin with SWOT analysis and resource allocation to review the agency before developing outreach. That helps you consider whether the business can deliver the work it aims to win.

FAQs

Do you sell for us, or teach us to sell?

We work with you to build your agency’s sales operation, including the process, team, training and measurement. The engagement does not include closing deals on your behalf or attending a taught course. The aim is an operation your agency owns and can keep running after the six months end.

Why six months rather than three?

The six months allow time to build the sales operation and then review it through KPI analysis and performance management. Hiring a team and writing a process come before checking their results. Assessing whether they work takes a quarter of reviewing figures. A shorter engagement would leave less time for that part of the scope.

How is this different from the mastermind at $750 a month?

Tier 6 is six months of individual business development work, while the mastermind supports the whole agency across a year. The mastermind is a yearly commitment paid $750 a month or $7,999 a year, in a group capped at twenty agencies. It covers sales, lead generation, systems, team, finance, brand, international markets, AI and exit. It includes one to one coaching with a subject matter expert, booked when you need it. Choose Tier 6 for work on the sales operation with a written scope, or compare the mastermind for wider agency support.

What do I need to have in place before starting?

You need to have delivered paid work and have a decision maker available for the weekly hours throughout the six months. That person needs authority to change how the agency sells. Their regular attendance lets the agency make decisions and act on the work agreed during the engagement.

Does the bootcamp come with it?

No, the bootcamp and Tier 6 consulting are separate purchases. This engagement covers the written scope described above. If you want the teaching as well, discuss both with us so the arrangements are confirmed in writing.
